The Transformation - One Digital Core for Four Production Companies

The Group launched a multi-year transformation to unify four production companies within a single SAP S/4HANA Private Cloud environment. The program consolidated two legacy ERP systems, standardized core business processes and created a common digital backbone spanning finance, logistics, production, maintenance, warehouse management, transport and other domains.

The scale alone was significant. The greater challenge, however, was that this was not simply an ERP replacement. It required business harmonization, organizational alignment, architecture decisions, migration and delivery to progress in parallel.

The Challenge – Transformation Beyond Technology

The most demanding aspects of the program extended well beyond system configuration. Key business design decisions continued to evolve during delivery, requiring the project team to combine process harmonization, solution design and implementation within one transformation program.

• Processes across four companies had to be aligned while preserving the operational realities of a complex chemical business.
• A common chart of accounts and other core design foundations required cross-company business alignment.
• Two legacy ERP environments had to be consolidated without disrupting production, logistics or customer supply chains.
• Thousands of interdependent activities required disciplined governance, fast issue resolution and close coordination between business and implementation teams.
• The solution had to meet the safety, regulatory and operational requirements of a large industrial organization.

Business continuity was non-negotiable: from the first day after go-live, the organization had to support nearly 300 shipments per day!

The BPX Approach - Governance, Experience and Agility

BPX took end-to-end delivery responsibility for the transformation. The program was organized in two-week Agile sprints, supported by a structured project framework and toolset covering planning, process modeling, collaboration, testing and delivery control.

• 21+ integrated SAP functional domains across four companies
• four complete migration cycles covering more than 600 data objects
• integration with external operational systems through two parallel integration buses
• unit, integration, end-to-end, UAT and performance testing
• end-user enablement, go-live preparation and structured Hypercare
• daily operational coordination and monthly Steering Committees with executive stakeholders

The BPX’s project framework combined MS Project scheduling, SAP Signavio process models, SharePoint-based collaboration and BPX’s TEX (Testing Excellence) solution for structured test management.

Adapting the Target Architecture During Delivery

An additional layer of complexity emerged during implementation when the target architecture changed from SAP S/4HANA On-Premise to SAP S/4HANA Private Cloud.

Rather than restarting the transformation, BPX incorporated the change into the ongoing program, adapting architecture, integration and delivery activities while maintaining continuity across the broader implementation. This required close coordination between functional, technical, integration and project-management teams and demonstrated the importance of an architecture capable of evolving without losing control of the overall program.

Testing as a Transformation Tool

Testing became one of the central mechanisms for managing both solution quality and organizational readiness. More than 60,000 test steps were executed across the program.
The testing strategy went beyond checking whether individual functions worked. Integrated and end-to-end scenarios were used to validate complete business processes, expose cross-functional dependencies and prepare users for the new operating model.

In practice, testing served four purposes at the same time: quality assurance, process validation, integration verification and user enablement.
This approach was particularly important in a transformation where a transaction initiated in one area could affect logistics, finance, controlling, reporting or another company. Testing therefore became not only a technical gate before go-live, but also one of the most effective forms of practical training.

A Joint Team at Scale

At peak delivery, the BPX team included up to 60 SAP consultants, supported by more than 400 business participants from the four Group companies. The joint delivery structure brought together project managers, architects, Scrum Masters, functional consultants, technical experts, data specialists and business representatives.

At this scale, project management was fundamentally about managing dependencies. Decisions, configuration, development, migration, testing and acceptance all had to arrive in the right sequence. Close day-to-day cooperation between BPX and the client’s teams was therefore as important as the technology itself.

The Outcome - A Unified Digital Core

The transformation established a single SAP S/4HANA Private Cloud platform supporting core operations across four major production companies.

  • one modern digital core replacing two legacy ERP environments
  • standardized and integrated processes across the participating companies
  • a common platform for finance, logistics, production, maintenance, sales and corporate processes
  • real-time reporting and improved process transparency
  • reduced ERP landscape complexity and decommissioning of legacy systems
  • stable operations and continuity of critical logistics processes from go-live

More Than an ERP Transformation

The program demonstrated that transformation at this scale is not primarily a technology challenge. Technology can be designed, configured and deployed. The greater challenge is aligning hundreds of people, business processes and decisions while keeping a complex industrial organization running.

For BPX, the project was also a milestone. It demonstrated the company’s ability, as an independent Polish-owned SAP partner, to take end-to-end responsibility for a transformation of a scale and complexity typically associated with the largest international system integrators.

The experience reinforced several principles that now shape BPX’s approach to major SAP transformations: strong governance, clear decision-making, close client collaboration, experienced delivery teams and rigorous end-to-end testing.

Because transformations worth delivering are rarely the easy ones.
